LEADERSHIP COACHING
When leading isn't the problem. The system is.
Some leadership challenges are about people. Others are about changing how the whole organization works: how decisions get made, how strategy connects to daily work, who has real ownership and how that shows up. That second kind is harder. It's also where the most important work usually sits.
I work with executives and senior leaders who lead their teams well but are frustrated that the organization around them isn't changing the way they expected. The strategy meeting goes well, direction is clear in the room, but a week later, the old patterns are back, because the system hasn't shifted, even if the intentions have.
That's a specific kind of problem. It's what this work is for.
This is for you if
You're driving a real shift - from feature teams to empowered product teams, from output to outcomes, from a culture where everyone executes to one where teams actually own what they're working on an continuously collaborate.
You're navigating complexity that comes with scale or change, trying to lead differently inside a structure that has momentum in a different direction.
You have authority. What you're working on is getting the organization to actually move with you.
What we work on
→ Strategic clarity - making your thinking legible to the people who need to act on it
→ Building a decision-making culture where good decisions happen consistently, not just in the room with you
→ Closing the gap between what's said in leadership and what's felt on the ground
→ Leading change in organizations that have momentum in a different direction
→ Building or shifting toward a product operating model, where teams have real ownership of outcomes
→ Leading under uncertainty without losing the clarity your team needs from you
Where this comes from
Most of what I know about leadership I learned from below it.
I spent years as a product manager in startups, pushing things upward - making the case for the work, translating leadership decisions into something the team could act on, navigating the space where strategy meets reality. I wasn't running the organization. I was working in the place where its decisions land, or don't.
That's where you see it clearly. Where strategy goes quiet. Where ownership gets blurry. Where what was said in the leadership meeting doesn't match what the team is doing on Monday morning.
That vantage point is what I bring to this work. I know what good leadership looks like from the decision-making seat. I also know what it feels like from the receiving end. I've seen what creates the gap, and how to close it.
"Adi brings strategy, structure, and coaching in a way that sticks. We now work in a more empowered, outcome-focused way, with shared language, stronger ownership, and faster decision-making." - Alan J. Arguello, Chief Operating Officer, National Registry of Emergency Medical Technicians (NREMT)
Format
1:1 coaching for executives and senior leaders, team coaching, and strategic facilitation. All online, with travel when the engagement calls for it. Ongoing engagements work best. The most meaningful shifts happen over time, not in a single session.
